QA Consulting and Test Strategy

Test strategy is the set of decisions about what to test, at which level, with which tools and who owns the result. Renvric's QA consulting reviews how quality is currently achieved, identifies the gaps that cost you releases, and leaves you with a written strategy and a sequenced roadmap your own teams can run.

01

What a test strategy actually decides

A test strategy is not a template filled with tool names. It records choices: which risks matter most, which layers of the test pyramid carry the weight, what is automated and what stays exploratory, how environments and test data are provided, and what must be true before a release proceeds.

It differs from a test plan, which covers one release or project. The strategy outlives individual releases and gives each plan a consistent starting point, so teams stop re-arguing the same questions every sprint.

02

Signs that consulting would help

  • Releases slip because regression is mostly manual and nobody trusts a shorter run.
  • Automated suites exist but are slow, flaky or owned by one person.
  • Defects found in production are traced back to missing requirements rather than missing tests, and nothing changes.
  • Developers and testers disagree about who writes which tests.
  • A migration, replatforming or new delivery model is coming and testing has not been considered.

How Renvric approaches a QA assessment

Listen and read

Interviews with product, engineering, QA and operations, plus a review of requirements, test assets, pipelines and recent production incidents.

Observe real practice

Sit in on refinement, a build and a release. What teams do often differs from what the documents say.

Score against practical dimensions

Requirements quality, test design, automation, environments and data, defect management, metrics, and team skills, each rated with evidence rather than opinion.

Prioritise by risk and cost

Gaps are ranked by the harm they cause and the effort to close them, so quick, high-value changes come first.

Write and walk through the strategy

Findings and recommendations are reviewed with stakeholders before anything is finalised, and disagreements are recorded rather than smoothed over.

04

Maturity models: useful as a mirror, risky as a target

Maturity assessments help teams see where they stand, but a score is not the aim. A small product team with a clear risk profile may be better served by a lean set of practices than by every box ticked. Renvric uses a dimension-by-dimension view and ties each recommendation to a problem you actually have. Alongside this sits quality assurance as a discipline, which covers process and prevention rather than tool selection.

05

Consider a retailer in the middle of a replatform

Imagine a retailer moving its storefront to a new commerce platform while keeping a legacy order system. The team has a large manual regression pack, a handful of browser scripts that fail intermittently and no contract between the storefront and order services.

A sensible strategy might shift emphasis towards API and contract checks at the integration points, keep a thin layer of browser tests on revenue-critical journeys, quarantine flaky tests until fixed, and agree a risk-based selection rule for release candidates. The test automation approach would then follow from those choices rather than preceding them.

06

Typical contents of the strategy

  • Quality objectives and risk register, with the product areas ranked by business impact.
  • Test levels, ownership and the intended shape of the pyramid.
  • Automation approach: what to automate, frameworks by category, coding standards and how failures are triaged.
  • Environment and test data plan, including how parity with production is checked.
  • Entry and exit criteria, CI/CD quality gates and release decision rules.
  • Defect workflow, severity definitions and the few metrics worth reporting.
07

Metrics that mislead and metrics that help

Coverage figures, test counts and pass rates are signals, not goals. A suite can reach high coverage and still miss the behaviour users care about. Renvric usually recommends a small set of measures tied to decisions: escaped defects by area, time to a trustworthy regression result, flaky test rate, and defect age. Each should have an owner and a trigger for action.

Common questions

Typically an assessment of current practice, a written test strategy, a prioritised roadmap and a workshop to walk through them. It may also include a pipeline and environment review, a proof of concept for an automation approach, or guidance on selecting tools. The scope is agreed in writing before work begins, so you know what is and is not covered.

It is a durable document that sets out how a product or organisation approaches quality: risks, test levels, automation, environments, data, release criteria and ownership. Any team shipping regularly benefits, but it matters most when several teams share a product, a delivery model is changing, or defects keep reaching production.

Through interviews, observation of real working practice and review of artefacts such as requirements, test cases, pipelines and incident records. Practices are rated across dimensions like test design, automation, environments, defect management and metrics. Ratings cite evidence, and the results are used to prioritise change rather than to produce a league table.

You receive the assessment findings, a test strategy, a sequenced roadmap with owners and dependencies, and a session to review them with your stakeholders. Optional extras include templates, draft quality gates and a pilot of a recommended approach.

Yes, but it does not have to. Some clients take the roadmap and deliver it internally. Others ask Renvric to run an implementation project, supply QA engineers or take over testing. Each is a separate, written scope, so the consulting recommendation never depends on a follow-on commitment.

Next step

The roadmap and the first four weeks

01

The roadmap breaks recommendations into stages with clear owners and dependencies, usually starting with changes that need no new tooling. A typical first stage for this work is interviews, artefact review and a draft findings workshop; the strategy and roadmap follow once stakeholders have challenged the findings. Where internal skills are thin, implementation can continue through QA staffing or a delivery project, but consulting stands on its own and you are free to execute it yourselves.
